As mentioned in the Road Map, you will want to use the Reputation exploit in War Hero (20G) to get a large bank of rep to use for upgrading weapons. You'll need about 90-100k to upgrade a weapon to Rank 6 (Masterwork). You'll also need various amount of Iron, Wood, and Sulfur to upgrade most equipment.
Warning: Resources (iron/wood/sulfur) do not respawn, and there is a limited number of them in the game. Here's how much resources you want to fully upgrade one item, and then quit close the game without backing out of the upgrade menu.
I had previously upgraded my Harbingers axe to tier 4 (epic) and Nor's pistol to tier 3 (rare,) before I read that it's easier to upgrade one the at a time then quit out of the game and restart to regain all resources and reputation. I then saved everything till I reached to second map area. I did some exploring and side things around this map like freeing a couple hamlets, and fighting some side bosses. I then did main quest The Enemy's Grasp, during this quest if you search around and doing the breaching barrel on the way you will acquire over 80 sulphur.
When I finally did my upgrades after that quest I had 275 wood, 646 iron, 108 sulphur and 68.739 reputation, plus whatever I previously used for my first couple upgrades.
