a: save beforehand, so you don't waste materials
b: choose an upgrade that doesn't cost much. You may not have a 100% chance of getting the material back, so don't rely on it. I chose to upgrade the shaft of the staff I had, as I had nearly 400 poor-quality leather, and each upgrade only takes 2.

You can upgrade clothing and weapons at the various crafting benches found in the game. Make sure you loot everything you find (containers AND enemies), and upgrade both your and your allies' equipment to the best it can be. Then scrap it to get some of the materials back.
