You will get access to the forge near the beginning of the second floor. Open your inventory. Select an item and click 
to open the forge.
The items have different numbers of free spaces. The green ones seem to have the most.
Each upgrade costs crystals: green, blue and lastly purple. I noticed that on the Xbox One version (as of 10 October 2021) there is no matching with the number of crystals. This means that if you run out of crystals, forging will still work. This means you can give your whole team a lot of improvements. There are probably more than 30 of them.
